From Training to Inference
Over the past few years, AI has been framed through one dominant lens: the race to build bigger, more powerful models. That framing made sense. The breakthrough moment of generative AI was driven by advances in large-scale training, model architecture, and compute infrastructure. For a time, the center of attention was naturally on who could train the most capable model, secure the most GPUs, and push the frontier furthest.

Cloud began as infrastructure, but its lasting commercial impact came through SaaS. Smartphones began as a battle over hardware, yet the larger story became the app economy built on top of them. AI may now be entering a similar stage. The first chapter was about making intelligence possible. The next chapter is about making it usable.
The First Phase Was Necessarily About Training
In the early generative AI cycle, training was the center of gravity. Bigger models delivered better performance. More compute enabled larger jumps in capability. Capital flowed into data centers, foundation models, and the infrastructure needed to support them. That phase was not overhyped simply because it was intense. It was necessary.
Before software markets can expand, the underlying platform has to become viable. Before applications can scale, the base layer has to become powerful enough to support them. In AI, that meant an initial period in which the strategic advantage belonged to those building the models themselves.
That logic still holds at the frontier. For a small number of companies, model training remains a decisive strategic asset. The frontier race is not over. But frontier races rarely define the entire market forever.
Once a foundational technology becomes powerful enough, affordable enough, and accessible enough, the source of value begins to move upward. The question shifts from who can build the base layer to who can turn that base layer into something people and businesses actually rely on.
Inference Is Where Intelligence Becomes a Product
Training creates capability. Inference delivers it. Inference is the moment a trained model is actually used — when it responds to a prompt, generates an answer, summarizes a document, supports an employee, automates a step, or helps complete a task. It is where raw model intelligence becomes user experience, workflow, and output.
A breakthrough in training may expand what is technically possible. But a breakthrough in inference economics changes what is commercially practical. Once inference becomes faster, cheaper, and more reliable, AI can move beyond impressive demonstrations and become part of the fabric of real software.
This is why the shift from training to inference is so important. It signals a move from model-centric competition to usage-centric competition. The key question is no longer only who has the smartest model. It is increasingly who can deliver intelligence in a way that is affordable, integrated, trustworthy, and useful enough to be used repeatedly in the real world.
The Application Layer Is Where Value Starts to Compound
As with other platform shifts, the broader market opportunity may not ultimately belong only to the infrastructure layer. It may belong to the companies that build on top of it.
Once the foundation becomes viable, value tends to migrate toward products that solve specific problems, fit existing workflows, and create clear economic outcomes. At that point, the market begins to reward not just technical sophistication, but product judgment.
The winners of the next phase may not be defined solely by model ownership. They may be defined by how well they translate model capability into software people actually use, into systems companies can operate on, and into workflows that produce measurable value. The challenge becomes less about creating intelligence in the abstract, and more about packaging intelligence into something that feels dependable, intuitive, and economically justified.
Real Adoption Depends on More Than Intelligence
This is especially true in enterprise software. Businesses are not adopting AI simply because a model is impressive. They adopt when it solves a real operational problem, reduces friction, improves decision-making, or changes the cost structure of work in a meaningful way.
That requires much more than model performance alone. It requires integration with existing systems. It requires outputs that can be reviewed and trusted. It requires an experience that fits how teams already work, or improves it enough to justify change. In many categories, it also requires governance, accountability, security, and domain-specific reliability.
In other words, enterprises are not asking only for smarter models. They are asking for usable systems and measurable outcomes. That is why application design matters so much in this phase. The real challenge is no longer just intelligence generation. It is intelligence deployment.
A Familiar Pattern in Technology History
Seen through a longer lens, this is a familiar transition. The internet did not become transformative merely because networks existed. It became transformative when services, media, commerce, and software were built on top of them. Cloud did not reshape business simply because infrastructure became more flexible. It reshaped business because software companies used that infrastructure to create scalable, accessible products.
Smartphones did not become economically powerful because advanced mobile hardware existed. They became powerful because applications turned the device into a platform for everyday behavior. AI appears to be following that same historical rhythm. The first wave was about building the engine. The next wave is about all the products, workflows, and new habits that the engine makes possible.
This Is Not the End of Model Competition
None of this means the model race no longer matters. Training will continue to matter. Frontier models will continue to improve. Infrastructure will remain strategic. Some companies will continue to differentiate through sheer scale, research depth, and access to compute.
But that does not change the broader direction of the market. As the technology matures, the larger opportunity expands beyond those training the models. It opens up for those who can use increasingly available model capability to solve real problems in more focused, reliable, and economically sustainable ways.
That is why the better framing is not that AI was a bubble. It is that the first visible phase of AI was always likely to be infrastructure-heavy, capital-intensive, and centered on model development — and that this phase was always going to be followed by a more application-driven era.
The Next Natural Phase
So when people ask whether AI is a bubble, they may be asking the wrong question. A better question is whether we are simply watching a technology cycle move into its next natural phase.
If the past few years were about training models, building infrastructure, and proving what AI can do, the next few years may be about inference, applications, and proving where AI actually belongs. That is a very different kind of competition. It is less about who can make the biggest model and more about who can turn intelligence into something useful, repeatable, and indispensable.
The first chapter of AI was about capability.
The next chapter may be about utility.
And that may be where the real market begins.
